Diwali is on November 8. Every brand is ready for the peak. Almost nobody is ready for November 9.<\/i><\/strong><\/p>

It’s the morning of November 9. The lights are still strung across the shopfront. Behind the counter sit three unopened cartons of chocolate gift packs.<\/span><\/p>

The owner took them on a scheme two weeks ago. The shoppers came, just not for all of them.<\/span><\/p>

Your rep walks in at eleven. His target reset last night. The owner isn’t placing an order today. He’s asking about returns.<\/span><\/p>

None of this is on a dashboard yet. Primary sales closed the festive push in the green.<\/span><\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t

The numbers say celebrate<\/h2>\t\t\t\t<\/div>\n\t\t\t\t
\n\t\t\t\t\t\t\t\t\t

For two months, the data has pointed one way. India’s FMCG market grew 9.5% in September. Chocolates & Confectionery grew 11.2%. Beverages grew 11.1%. Personal Care swung from a 2.3% decline in July to 8.1% growth in August, and its kirana reach widened 5.5% year on year.<\/span><\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t

The growth is real. That’s exactly why it’s easy to misread.<\/span><\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t

Some of it is consumption. Some of it is inventory in costume.<\/h2>\t\t\t\t<\/div>\n\t\t\t\t

A retailer stocking up in late October is reading his footfall. A retailer still holding that stock in mid-November guessed wrong, took a scheme too good to refuse, or met a rep whose targets ended on November 8.<\/span><\/p>

Last year showed how fast it happens. Chocolates grew 10.1% in October 2025, the Diwali month. In November, they grew just 2.3%.<\/span><\/p>\t\t\t\t\t\t\t\t<\/div>\n\t\t\t\t

The gap between what you shipped and what sold.<\/h3>\n

Secondary against primary is the most honest number in the business. When that gap widens in November, you aren\u2019t looking at growth. You\u2019re looking at January\u2019s problem arriving early.<\/p>\n \n \n

The outlets that stop reordering.<\/h3>\n

In the rush, every outlet gets stocked. After Diwali, the network sorts itself. Outlets that reorder show you where festive demand was real. Outlets that go quiet show you where it was pulled forward.<\/p>\n \n \n

Deep festive discounts don\u2019t only move share. They move time. Demand that belonged to the weeks after Diwali got spent before it, and the forecast still assumes a shopper who hasn\u2019t already stocked up.<\/p>\n \n \n

Lower the baseline for the weeks after November 8 in categories that ran the deepest schemes. None of this argues against festive aggression. It argues for knowing what November looks like while you’re still deciding what October looks like.<\/span><\/p>

Brands that read secondary sales, distributor stock and outlet sell-through as it happens will spot the comedown in week one and correct replenishment before it becomes a returns conversation. Brands that read the festive report in December will spend January explaining it.<\/span><\/p>

The festive window rewards the prepared. The week after rewards the watchful.<\/span><\/p>
